Why are competitors ranking above me in Google and in AI answers?

Because they have a page for the thing being searched for and you do not, or theirs answers the question better and more people vouch for it. That is the whole of it, in Google and increasingly in the AI answers built on top of Google. It rarely has much to do with the size of the firm. A two-van Bradford business with the right page and forty detailed reviews will sit above a national name with a generic services page. Here is how to see exactly what the competition has that you have not, and the order to fix it in.

Why do competitors rank above me on Google?

Three reasons cover almost every case: they have a page for the search and you have a paragraph, their page carries more proof, or more websites and reviewers vouch for them. Google is trying to show the page most likely to satisfy the person searching. A page titled Commercial Roofing Bradford, with photographs of three Bradford roofs, the names of the buildings and a dozen reviews mentioning roofing, will beat a Services page that lists roofing in a bullet point, every time.

The frustrating part is that the firm above you may do worse work. Google cannot see the work. It can only see what has been written and photographed about it.

Is it the same reason in the AI answers?

Mostly, yes, because the AI tools start from the same pages Google ranks and then add their own test of whether the business can be believed. If you are on page three for the search, the tool has probably never read you at all. If you are on page one but the page never says plainly what you do and where, the tool may read you and still leave you out.

So the AI answer usually follows the ranking, and where it differs, it differs on clarity and evidence. A competitor with a plain description, detailed reviews and a case study or two gets picked over a higher-ranking firm whose site is all adjectives.

How do I find out exactly what they are doing better?

Spend an hour searching as a customer and write down what you see. Search the job plus Bradford, open the top three firms, and count how many pages each has about that service and about the areas they cover. Read their Google reviews and note how many mention the actual work. Search each firm’s name on its own and see which other websites talk about them. Then ask ChatGPT the same customer question and note who it names and the reasons it gives.

By the end you will have a short list of things they have and you do not. It is nearly always pages, proof and mentions, in that order.

Can a smaller Bradford firm overtake a bigger one?

Yes, if the search is specific enough, and most of the searches that bring in work are. Bond Brickwork is a brickwork contractor from Brighouse working for national housebuilders, and it has been at the top of Google for the commercial brickwork searches that count for years, with AI search recommending it when asked the same thing. The website has said exactly what the firm does, and shown where, since 2018, and that is most of the explanation.

Specific beats big. The narrower the search, the more a single well-made page can do.

What should I fix first?

The page, then the proof on it, then the mentions elsewhere, and in that order because each one depends on the one before. Build or rewrite the page for the service you most want, in the customer’s words, with the area in it. Put real photographs and named jobs on that page and point your reviews at it. Only then go after mentions: the local trade press, suppliers, the housebuilder’s own case study, a community project you sponsored.

Starting with links or directories before the page exists is the most common mistake we see, and it wastes money. There is nothing to send people to.

How long before the order changes?

A rewritten page is usually reread by Google within a few weeks, and an easy local search can move within a month or two. A crowded one takes longer, often six months to a year of adding pages, proof and mentions. The AI answers tend to follow once the ranking and the evidence are in place, at a pace that varies by tool.

Will a new website fix it on its own?

Only if the old one was the problem. A new site with the same vague pages ranks the same as the old one. If the current site can be edited and has a page per service, most of this work goes on top of it.

Can I do this myself?

A fair amount of it, yes. Writing a plain page, asking for reviews and filling in your Google profile are all things a business owner can do. Where people get stuck is knowing which searches matter, what to put on the page and how to measure whether it worked, and that is where we come in.
